Cross training (CT) is a new concept with many companies, but an old effective strategy in the military for many years. The most well known idea behind cross training is to do more with fewer resources in time of need. Therefore, cross training has its place, time, and situation. CT has its place in that it can only be applied to certain jobs where a high degree of specialty/training is not essential. Management/HR have to be clear on the reason(s) why CT is to happen, and employees need to know the benefits for them and the company. So, you are right to think that employees will see CT in two ways. First, as a negative in that they will be asked to do more for the same pay, and secondly, as a chance for promotion. DANGER: The right expectations must be set in order to avoid having everyone you CT think that they without a doubt are next for promotion. In 1998, we had to quickly adopt a CT strategy as the company reorganized and streamlined. The program went smoothly because everyone understood the financial situation, therefore knowing that they would be asked to do more, for the same pay. We were able to create an atmosphere of teamwork and cooperation for the good of the whole, without layoffs. The picture was really complete when the company improved in profits and passed on the rewards to the employees. The concept of CT was clearer to all employees and they were glad to be part of it. The key is a clear objective for CT. When we implemented the program, we decided that everyone in each department would be crossed trained within critical areas, therefore eliminating unfair selection and possible legal troubles. This also maintained the integrity of the teamwork environment. Danger: Unfair treatment can lead to EEO investigations and potential monetary losses. Good Luck.
