I'm currently working on a comprehensive High Performing Employee Program to create a pipeline to continuously develop and grow our high performing employees from line staff to manager level. I remember reading a Harvard study that indicated it takes an average of 3 years in a job role for an employee to become proficient and ready for a promotion... Please advise your thoughts on the optimal time in a role before someone is ready for a promotion... If anyone if familiar with the article/study please send a link..

The problem with averages is simply that... they do not take into account the differences in jobs, employees, and other important demographics.

Academic studies are nice but my experience with them causes me to discount most of them.

My suggestion to you would be to determine what jobs in your organization you want to measure. Then, construct an interview questionairre for the most successful people within that job (your company gets to define success). Then interview these individuals to learn the who what when where why and how. From that simple study you can create both a benchmark and a process.
